Google Ads offline conversion tracking for lead generation businesses

How to send qualified leads and sales from your CRM back to Google Ads, using GCLID offline conversion imports or enhanced conversions for leads, so Smart Bidding optimises for buyers, not form fills.

4 min readBy the Zero Metrics team

Google Ads is excellent at finding people who will do what you count as a conversion. For most lead generation accounts, that conversion is a form submission. So Smart Bidding gets very good at buying form submissions, including the ones your sales team can never reach.

Offline conversion tracking fixes the target. You tell Google which leads became qualified, booked or bought, and bidding starts chasing those instead.

How it works, in one paragraph

When someone clicks an ad and fills your form, you capture an identifier: either the GCLID (Google's click ID) or, with enhanced conversions for leads, their email or phone number, which is hashed before it's sent. Later, when that lead changes status in your CRM, you send the outcome back to Google Ads against that identifier. Google links the outcome to the original click and learns which searches, keywords and audiences produce real customers.

Option 1: GCLID offline conversion import

What you need:

  1. Auto-tagging turned on in Google Ads, so every click URL carries a gclid parameter.
  2. A hidden GCLID field on every form, filled from the URL and stored on first visit. See our UTM and hidden-field guide.
  3. The GCLID saved on the lead record in your CRM.
  4. One conversion action per stage in Google Ads, for example "Qualified lead" and "Booked appointment", set as offline import.
  5. An upload of outcomes: manually by CSV, on a schedule from Google Sheets, through your CRM's native Google Ads integration, or through a connector tool.

GCLID import is reliable and widely supported, but it breaks if the GCLID is lost on the way, for example when a lead calls instead of submitting, or a form tool drops hidden fields.

Option 2: Enhanced conversions for leads

Enhanced conversions for leads uses first-party data instead of the click ID. The Google tag captures the email or phone number from your form at submission (hashed), and you later send the outcome with the same hashed email or phone. Google matches them.

Why teams choose it:

  • It doesn't depend on keeping the GCLID intact through every system.
  • Setup is mostly in Google Ads and the Google tag or Google Tag Manager.
  • Google currently recommends it for most new lead-gen setups, and provides a path to upgrade from GCLID imports.

What to check: your privacy notice and consent approach cover sharing hashed contact data with Google, and the email or phone in your CRM matches what was submitted on the form.

Which outcomes to send

Send the stages that best predict revenue, with enough volume for Google to learn from:

StageWhen to sendUse for bidding?
Qualified lead (MQL)Agent confirms fit and interestYes, usually the best starting point
Sales-qualified (SQL)Viewing, consultation or meeting bookedYes, once volume allows
DealContract signed or payment madeAdd value for reporting; often too rare to bid on alone

If you can attach a value to each stage (for example, an average deal size multiplied by close rate), Google can bid for value rather than count. Agree MQL and SQL definitions with sales before you start, and don't change them during the learning period.

Common pitfalls

  • Missing GCLIDs: forms that don't save it, redirects that strip it, or landing pages on a different domain.
  • Late uploads: outcomes must be uploaded within Google's allowed window after the click. Upload daily if you can.
  • Duplicate conversions: the same lead counted twice when statuses change back and forth. Send each stage once.
  • Switching bidding too early: let the new conversion action collect data before using it as the bidding goal.
  • Phone leads ignored: use call tracking or ask agents to record the source so calls aren't invisible.

Measure the result with ad spend joined to your CRM

Offline conversions improve Google's bidding, but you still need your own view of what each campaign costs per qualified lead, across Google and every other platform. Zero Metrics joins Google, Meta, LinkedIn and TikTok spend to your CRM statuses every hour and shows cost per lead, MQL, SQL and deal by campaign and ad in one pivot table. It's the fastest way to check whether a bidding change really lowered your cost per SQL.

The short version

Capture the GCLID or use enhanced conversions for leads, send qualified-lead and booking outcomes back from your CRM, give Google time to learn, and judge the change on cost per SQL. Bidding stops buying form fills and starts buying customers.

FAQ

Quick answers.

What is offline conversion tracking in Google Ads?

It is a way to tell Google Ads what happened to a lead after the form fill, such as becoming qualified or buying, by importing those outcomes from your CRM. Smart Bidding can then optimise for the outcomes that matter to your business.

What is the difference between GCLID import and enhanced conversions for leads?

GCLID import matches each CRM outcome to the Google click ID you saved when the lead submitted the form. Enhanced conversions for leads matches outcomes using hashed first-party data such as email or phone number, captured by the Google tag on the form. Google currently recommends enhanced conversions for leads for most new setups.

How long does it take to see results from offline conversions?

Google needs a steady flow of imported conversions before bidding adjusts. Expect a learning period of a few weeks after you switch bidding to the new conversion action, and avoid changing it again during that time.
